Most sales organizations enter the fourth quarter with a number to close and a renewal calendar to survive. FY27 planning happens in the gaps, and the default is to roll the current stack forward with a few seat adjustments. I would not do that this year. The dated inputs that arrive between today and December 31 point the other way.
What lands between now and December 31
Q4 runs October 1 to December 31. Four items on the calendar bear directly on a sales plan.
Salesforce’s fiscal third quarter ends October 31. In its August 26 results release, the company guided Q3 revenue to $11.42 billion to $11.5 billion and full-year FY27 revenue to $46.1 billion to $46.4 billion. The guidance assumes Contentful and Fin close in Q3 and includes slightly above 4 points of growth from Informatica. Salesforce had not announced a Q3 reporting date when I checked on October 1. Last year it reported on December 3.
HubSpot had not announced its Q3 reporting date either as of October 1, as far as I could find. Its Q2 release guided Q3 revenue to $924 million to $925 million and 2026 revenue to $3.678 billion to $3.686 billion.
Gartner holds its IT Symposium/Xpo in Orlando from October 19 to 22. Its signature sessions cover 2027 strategic predictions and technology trends, useful background for the IT side of your AI budget.
The fourth item is regulatory and unsettled. The FCC’s TCPA “revoke-all” rule was delayed to January 31, 2027. On September 9 the FCC circulated a draft order that would let callers treat an opt-out from informational messages as limited to that category, and would let them designate an exclusive way to opt out. The item stayed on the final agenda for the September 30 open meeting. As of October 1 I could not find the adopted text or an FCC release on the outcome, so treat the September 9 draft as a draft. If it was adopted as circulated, it takes effect 30 days after Federal Register publication and supersedes the January date.
Layering AI on the old workflow is the weak plan
Gartner’s May 20 release reports a survey of 227 chief sales officers, run in August and September 2025. Organizations that give sellers AI-enabled next best actions were 2.6 times more likely to achieve commercial growth, and those that prioritize upskilling sellers on AI were 2.4 times more likely to achieve strong revenue growth. Greg Hessong, a senior director analyst in Gartner’s Sales practice, said the most effective organizations “are not simply layering AI onto existing ways of working.”
A rollover budget is a layering budget. It keeps last year’s workflow and adds this year’s tools to it.
The same release cites a separate survey of 645 B2B buyers. Buyers were 39 percentage points more likely to say a sales rep understood their needs than GenAI did, and 28 points more likely to say a rep helped them advance to the next step. Gartner also predicts that by 2027, 95 percent of sellers’ research workflows will begin with AI, up from less than 20 percent in 2024. Gartner says AI suits account research, personalized messaging, signal monitoring and next best actions, and that sellers stay differentiated on empathy, judgment and value framing. An FY27 plan should assign work along that line.
Vendor growth is evidence about vendors
Salesforce reported that Agentforce ARR exceeded $1.5 billion, up more than 240 percent year over year. Starting in Q2 FY27 that figure includes its AI offerings, Slackbot and Headless 360, so the comparison is not like for like. That number shows the market is buying. ARR is the vendor’s revenue, so it says nothing about what any buyer got back. Expect firmer renewal and upsell pitches in Q4, and ask for outcome data from your own account before you sign.
We covered the pricing side in September, in the case against token-metered AI sales-tech contracts and against pricing AI agents by seats they never fill. Both apply to the quarter’s renewals.
The counter-argument
The strongest case for rolling forward is risk. Reps are mid-quarter, admins are busy, and a mid-year change in tooling can cost more than it saves. That is fair for the next eight weeks. It is a poor argument for locking a twelve-month contract on December 28 without having measured anything. Run the rollover on short terms and decide the real plan in the planning window.
What to do this quarter
By October 31, list every AI tool in the revenue stack with its renewal date, pricing metric and the one pipeline measure it is supposed to move. Anything with no named measure goes on a 90-day term, not 12 months.
Before October 19, ask your CIO or IT partner whether they are attending Gartner Symposium, and ask for a readout of the 2027 predictions sessions before the budget meeting.
This week, find the FCC’s adopted order from the September 30 meeting (CG Docket 02-278) and read the final text. If your reps run SMS sequences, ask legal whether the category-limited opt-out and the exclusive opt-out method change your suppression logic, and what must be ready by 30 days after Federal Register publication if the order matches the draft. The September 9 draft leaves telemarketing opt-outs as they are: one opt-out still ends all future telemarketing robocalls from that caller.
When Salesforce and HubSpot report, read their guidance against the figures above and note any change in pricing or packaging before you sign.
By December 11, split your FY27 plan into work AI owns (research, messaging, signals) and work reps own (discovery, deal advancement, value framing), and write one metric for each.
